- Headcount is fully loaded (salary plus roughly 20% benefits and employer costs) and includes only roles that report into marketing.

- Shares move with scale in a predictable direction: paid media grows as channels prove out, contractors shrink as work moves in-house, tools fall as a share while rising in dollars.

The category shares barely move between $1M and $5M; what changes is the number of line items (roughly 40 at $1M, 150 or more at $5M) and the number of owners. Read against the [70/20/10 rule](https://www.etropo.com/marketing-budget-planning-guide/70-20-10-rule.md): proven channels take $340k (68%), the adjacent bets $130k (26%) and the experiment $30k (6%). The experimental share is below 10% on purpose: this company has a mandate to add a third proven channel, so the adjacent bucket is where the bet sits.

Budgets are rarely phased evenly. Headcount and tools are flat; paid media is back-loaded toward the Q4 pipeline push; events cluster around conference dates.
